Weird Xbox Problem

Here's my strange problem: When I boot the xbox to my xbmc dashboard without a disk, it thinks that the tray is already open. Now, when I actually hit the eject button, insert a disk, and hit the eject button again, it says "Reading disk..." and never does anything. But if I have a disk in when I boot the xbox, it will play fine... what gives?

I know that it's not the dvd drive, because I've swapped it with a working one.

I recently upgraded to a 400GB hdd, which is when this problem happened. I know that it's not the hard drive though, because I've swapped it with the original that was working in there only a few hours earlier and the same thing happens.

I have an X3 3294 chip, but I know its not the chip because the problem still occurs when I boot with the chip off.

Please help.
