Benq Not Reading Anything! Laser/drive Problem.

Hi all,
Basically I have here a BenQ Xbox 360 drive.

It's a mates and I said I'd have a look at it for him.

Basically there's a bit of grinding and the Xbox is not reading discs.

I get the "Open tray" error where the disc is not recognized. Sometimes a game comes up as a DVD and more than often if you leave it for a little bit it comes up with "Play game" but upon trying to launch the game it fails saying "Unrecognized disc."

I have my multimeter set to 20k, and I am testing on the correct points but my first problem is that in the tutorial it says positive and negative can be either way around and it should be the same reading, well that's not the case for me. I get one reading, then I switch the positive and negative and get a different one.

Firstly, any ideas why this is?

Anyway, I went by the most probable reading and adjusted in small increments. Eventually nothing I did had any effect so I just adjusted it back to the way it was. Still the same poor reading.

I either need some more assistance with pot adjusting (why my multimeter is giving whack readings) or should I replace something?

If I replace a part, should I recommend he replace just his laser or his entire drive? The grinding seems to be a little bit of wear on the worm motor and it's peg, and the laser seems like an old dud laser. I know the worm motor isn't causing the laser to not read because the laser can still move back and forth perfectly, it just makes some noise on startup.

Can anyone help me out on the next move?
