360 Doesn't Read Any Disks :(

I know this has been posted several times, but I can't seem to find a thread that helps me.

I insert any disk (game, DVD or CD) and my 360 says 'open tray'

Here's what I have done:

It had E74...just replaced the x-clamps & reflowed the solder.  Now that's fixed...no more errors...before the E74 all disk types worked 100%.

-Swapped lens

-Swapped the board with another HL 3120L

-Swapped the motor...including the arm that raises/lowers the lens.

It's still doing the exact same thing (IMG:style_emoticons/default/sad.gif)

I haven't flashed the drive.

Can someone please help me before I'm bald from puling my hair out?  Do I have to replace the whole DVD drive?  I hope not because I've never had any success in flashing a DVD drive...

It might sound stupid to you, but did you replace the tray belt? Sometimes this cause such issues, because it doesn't close the tray all the way. Also it could be your drive controller board. In this case you have to flash it with the firmware of your "faulty" old controller board.

You say you swapped the board, but does that mean you took the original drives board out of it and put it in a new one and put it in your xbox and it didnt work? You should try reading the firmware off of the original board and putting it onto the new drives board, you probably should have done that before you started taking apart the drive honestly. If they're backups you might have bad media or need a laser pot adjustment, I've gotten the insert disc thing once but only for one disc I don't play often.

Also you might want to check the cabling of the drive, as well as taking the dvd drive and the fan shroud out and turning the xbox upside down and blowing air on it to see if you got any solder or wire strands on the board that could cause problems.

yeah...they weren't identical fw versions, though.  I'm gonna just buy one.

inside is spotless....as I mentioned, I just had it apart to reflow the solder.
