I have successfully swapped DVD drives in one 360 and motherboards in another. I just want to pass along what I learned about this and hope that it may help someone. This isn't rocket science but can be a little bit of a pain.
My first box had a ms28 drive (which was a bitch to get the key off of). I replaced that drive with a ms25, both drives were sammys. All I had to do was get the original fw's off of both drives and then use 360fwtoolbox to swap the unique keys between drives. Swapped the drives out and...voila (IMG:

I also swapped out motherboards using the exact same procedure. Now as far as swapping a Sammy with a Hitachi or vice versa, I don't know. In theory it should work. If someone has successfully done this please let me know. Also, another thought on mobo's. You can buy 360 mobo's on ebay, but the board won't do you any good If you don't have the drive key for the drive that was originally married to the board. Again, if someone can enlighten me on this please do so.
Anyway, I hope this will help someone down the road. Thanks to all of the other sceners that posted topics about drive swapping. I didn't discover it, I just found an easier way to do it (IMG:
